New Research Reveals Productivity Thrives in Hybrid Work Models Over Full-Time Office Mandates.

 A new white paper released on 22nd July 2025 by LAMPartnership reveals a growing mismatch between workplace models and workforce needs — with hybrid proving to be where people do their best work. But while hybrid is here to stay, not all generations are thriving equally.


•    25% productivity drop in rigid office-first models
•    Intentional hybrid design could unlock major performance gains

The report, The Hybrid Dilemma: Performance, Motivation and the Generational Gap, draws on insights from over 1,000 white-collar workers across the UK and Ireland and finds that while Millennials are thriving in hybrid (52% strongly agree they do their best work), this figure drops to just 34% for Gen Z and 37% for Gen X).


Rather than a call to retreat, the findings send a clear message: hybrid is working — just not for everyone, yet.  Critically, the research shows that returning to the office full time is not the solution. In fact, office-first models are linked to an 11% performance decline – and when the set-up is completely rigid, the productivity drop deepens to 25%, compared to flexible hybrid setups.

And with nearly half of Gen Z (48%) feeling emotionally disconnected, the risks for future performance and retention are real.
“Hybrid is now the operational norm,” said Mary Lou Nolan, Managing Partner at LAMPartnership, “but too many organisations are still navigating it with a legacy mindset.  What was once a temporary solution is now a permanent reality, and it demands leadership not improvisation. 


“Our data is unequivocal: hybrid enables peak performance for most employees. But without intentional design, critical gaps are emerging — and they’re already impacting productivity and profitability. This is a strategic risk. Leaders must now re-architect hybrid with the same rigour they apply to financial or operational planning. That means addressing not just logistical enablers, but the motivational levers that vary across life and career stages. 
Most businesses are still in the early phases of hybrid maturity — and that lag is costing them. The report identifies a 20% productivity lift that could be gained if organisations better support underperforming groups — particularly Gen Z and Gen X — through more thoughtful hybrid design.

“This isn’t about endless flexibility or individual preferences,” Nolan added. “It’s about smart design that supports people to do great work. That’s where performance lives — and leaders who act now will unlock a significant competitive advantage: greater workforce effectiveness, resilience, and the bottom line. Yes, there will be trade-offs. But when change is clearly communicated and visibly co-created, employees engage. They align.  “This is the leadership moment: shift from passive adoption to intentional, business-aligned design. That’s how value is created — and sustained.”
Hybrid holds greater performance potential than any other working model — but only when it’s designed with precision, purpose, and a deep understanding of what drives human performance.
The white paper sets out five key actions for leaders ready to navigate from hybrid by default to hybrid by design.
